Supply chain planners reviewing SAP IBP inventory optimization dashboards for a focused CPG product segment rollout

Implementing Inventory Optimization in CPG: What Works?

Most SAP IBP IO implementations take longer than they should because teams try to boil the ocean before proving value.

Secondly, the IO algorithms leveraged are quite basic NOT doing justification to the tool capabilities.

After working with many CPG companies, here is a leaner approach that consistently delivers faster time-to-value

🎯 Start focused. Pick one business unit, region, or product segment where inventory pain is most visible.

📊 Fix the data conversation first and try to align on the requirements fast. Demand variability, lead times, service level targets – validate these with supply chain and finance before configuring a single parameter.

⚙️ Model to your actual replenishment reality. IBP engine is powerful, but needs to reflect how your supply chain truly operates – supplier lead time variability, MOQs, shelf life constraints.

🔁 Build the S&OP bridge from day one. When IBP output connects directly to your demand and supply review cadence, the business trusts the numbers – and acts on them.

🤝 Don’t underestimate change management. Planners need to understand why the system recommends what it does. Plus Training which is a big deal!

Otherwise IBP becomes another data repository – or a mundane system of record!
